The most common measurement failure in organizational improvement programs is the substitution of delivery metrics for impact metrics. The question "did we ship what we planned to ship?" replaces the question "did the experience actually get better?" Delivery is necessary but not sufficient, and organizations that measure only delivery often cannot explain why their extensive investments in improvement are not moving the customer outcomes that actually matter.

The delta — the change in experience score from baseline to current state — is the measure that closes this gap.

What the Delta Measures

At the beginning of a journey management cycle, the alignment workshop produces experience scores for each stage of the journey: a collective, evidence-grounded assessment of how well the organization is delivering each stage, on a scale from –2 to +2.

These scores are the baseline. When Big Solutions are implemented and tested, when emerging solutions are connected and deployed, when the organization's investments in improving the experience begin to take effect — the scores are reassessed. The difference between the baseline score and the new score is the delta.

The delta measures the actual change in the customer's experience, as reported by the people who have the experience — customers and the teams who work closest to them — rather than as inferred from any single leading or lagging metric.

Why the Delta Is the Right Measure

It is difficult to argue with the delta because it is grounded in the same evidence that established the baseline: customer research, stakeholder accounts, behavioral patterns, and support volume trends. If the Activation stage was scored at –1.4 because customers consistently reported confusion in the first session, a score improvement requires that customers actually report less confusion. Delivering a new feature that internal teams believe should address that confusion is not sufficient. Measuring the impact on the actual experience is.

This grounding is what makes the delta politically durable. Experience scores that are set through a transparent, evidence-based process in a collaborative workshop carry organizational legitimacy. When they improve, the improvement is attributable to the work — and when they do not improve despite delivered features, the gap is informative rather than embarrassing. It reveals that the delivered features addressed the visible symptom rather than the underlying cause.

How to Measure the Delta in Practice

The delta is assessed at the quarterly review, using the same methods that produced the original scores.

Quantitative sources: Support contact volume by stage or category. NPS breakdown by lifecycle stage. Product usage patterns relevant to the stage being reassessed. These provide the behavioral signals that indicate whether customer experience has changed.

Qualitative sources: A new round of customer and stakeholder interviews, focused on the stages where improvement was targeted. Customer quotes and observations from the teams working closest to those stages. The same framing used in the original discovery: what is working, what is still not working, where have things changed.

The score reassessment is collaborative, following the same facilitation approach as the original alignment workshop. Teams review the new evidence together and arrive at an updated score that reflects the current state — not the expected state based on what was delivered.

When the delta is positive — when scores move in the right direction — the organization has direct evidence that its journey investments are creating real customer experience improvement. This evidence is not an incidental output. It is the central accountability mechanism of the entire journey management practice.
