The test plan is the mechanism that prevents this: a deliberate, minimal experiment designed to validate or invalidate the key assumption underlying a proposed solution before full resources are committed.

In journey management, every Big Solution should have a test plan. The test plan is as important as the solution concept itself.

What a Test Plan Consists Of

A good test plan answers four questions before a single sprint is booked.

What is the smallest evidence test? The most minimal version of the proposed solution that could be shown to customers and measured. Not the full implementation — the absolute minimum that could either confirm the concept is on the right track or reveal that it is not. For a proposed knowledge layer designed to help customers make more confident decisions, the smallest test might be a manually curated comparison guide for one product category, measured against first-session satisfaction and purchase conversion.

What is the project KPI — the pivot/persevere measure? What specific result would indicate that the test succeeded and the organization should invest in full implementation? What would indicate that the assumption was wrong and the team should either adjust direction (pivot) or stop (persevere with other priorities)? These thresholds should be defined before the test runs, not after the results come in.

What does success look like? A specific, measurable outcome — not "customers seem to like it" but "first-session product understanding (measured by micro-survey) reaches eighty percent or above" or "comparison-related support contacts decrease by twenty percent within two weeks of launch."

What does failure teach us? If the test does not produce the hoped-for results, what have we learned? This question prevents the common response of simply discarding the result. Even a negative test should produce a refined hypothesis, a better understanding of the problem, or a clear decision to pursue a different opportunity.

Why This Matters Organizationally

The test plan is not just a research tool — it is a political instrument. It changes the relationship between a proposed solution and the resource allocation decision.

Without a test plan, committing to a Big Solution requires leadership to evaluate the full scope of the implementation: the team requirements, the timeline, the cost, the opportunity cost. This is a high-stakes decision that many organizations manage by deferring it, or by defaulting to whoever makes the most compelling case.

With a test plan, the decision is different: not "do we commit to this Big Solution?" but "do we commit to running a six-week experiment that will tell us whether to commit to this Big Solution?" The latter decision is lower-stakes, lower-cost, and significantly easier to make. It unlocks action that might otherwise stall in evaluation.

The Test Plan and the Experience Score

The experience score for the relevant journey stage provides the test plan's primary outcome measure. If the proposed solution addresses a stage currently scored at –1.4, and the test succeeds, the expectation is that the score will move meaningfully toward zero or above.

This is the clean link between customer experience measurement and investment decisions. Teams are not measuring the success of their output (did we build the feature?) or even their output's immediate reception (did customers use it?). They are measuring the impact on the experience the customer has — which is the only measure that ultimately matters for the quality of the journey.

When test plan success criteria are defined in terms of experience score movement, every team working on adjacent stages shares a common accountability. The organization is measuring whether the experience got better — not just whether the project was delivered.
